How to Build a Lead Scoring System That Actually Works
An effective lead scoring system scores against budget, timeline and authority before a lead reaches sales, built jointly with the sales team so criteria reflect what actually predicts a close, not what marketing assumes matters.

Start with the deals you actually won
A lead scoring model should be built from evidence, not opinion. Look at the last six to twelve months of closed deals and lost opportunities, and ask what the winners had in common: company size, role, budget, timeline, pages visited, how they found you. Those patterns become your scoring criteria.

Fit tells you whether they could buy. Behaviour tells you whether they are buying now. You need both.
Why scoring matters more as buyers self-serve
Gartner found 67% of B2B buyers prefer to research without a rep, and 45% used AI during a recent purchase (Gartner, March 2026). Much of the buying journey is invisible. Behaviour signals on your own site are often the best evidence you have of who is close to a decision.
Keep it simple
- Three to five fit criteria and three to five behaviour signals are enough to start
- Set a threshold for sales handover, agreed with sales
- Review the model every quarter against actual outcomes
- Remove criteria that do not predict wins, even if they seemed sensible
